Fly to Funchal on 20 Sep and stay in Madeira through 24 Sep. Prioritise dramatic coast, Funchal, Porto Moniz, one short hike and one medium hike.
Madeira → Lisbon → Porto · major travel day
Return to Lisbon on the confirmed morning Ryanair flight, then continue to Porto by FlixBus. Keep this day intentionally light apart from the transfers.
Porto · city block + late-night departure
Use 26–28 Sep flexibly for Porto. On 28 Sep, the confirmed FlixBus to Lagos departs late at night, so 28 Sep can remain a full Porto day before the overnight journey.
Porto → Lagos · overnight FlixBus
Depart Porto late on 28 Sep and arrive in Lagos early on 29 Sep. Treat the morning of 29 Sep as a recovery / check-in window rather than scheduling an early attraction.
